Sounds like you didn't put the drives back in the tivo, and let the process finish, before you tried 2.5.2

Did you do 25Xtreme, then while the drives where connected to the PC immediatley add 2.5.2?

I put the drive back in the tivo after xtreme to boot it but it wont go past welcome.
Then tried to upgrade immediatly after xtreme.. that didnt work either.
Am between a rock and a hard place now. Cant upgrade and cant boot up. tivo was at 2.5.1 last time it worked. guess maybe the only way out is to try and find a backup from a 2.5.1 tivo ?????

It sounds like your drive is jumpered to be a slave instead of the master. Change the jumper and try booting it again. Then 25xtreme should install and then you can finally upgrade to 252

Try putting the drive on cable select and see if that does anything for you. BTW is this a maxtor drive

Have tried both quantum drive and a maxtor in master, slave and cable select positions. Even tried the other plug on the cable.
I get the feeling it has to do with the data in the prom matching the data on the drive. It doesnt match so it shuts off and trys again. Checked power supply voltages and all are good.
