25xtreme loaded but no tv

well, finally got the 25extreme loaded but when I connect it to the tivo and plug the power cord in.
it says
welcome. powering up
its been like this for the past hour now. any ideas why?

also I was trying to install the upgrade but HD states that the
version is still 2.0 and not 2.5 not to sure if I needed to connect it to the tivo before I can apply the upgrade.
Sorry for all the Q's but I am very new to this.

You need to install the drives back in the DTivo following the 2.5Xtreme installation. This is so it can flash the EEPROM and rebuild the database to install the 2.5 OS. After everything settles down then you can perform the upgrade. I recommend leaving the sat feeds disconnected until after you've installed the 2.5.2 or 3.1 upgrade so that the guide data is rebuilt from scratch with the current OS version. This prevents having to do a Clear Program Data & To Do List to get your locals to come in.
